How to Tell if Your Boss Actually Values You: From Their Language

Most of the employees do not have a very clear idea of where they stand with their boss. They don’t know if the Boss is pleased with Their work or not. Bosses too are not always upfront with their feedback. it is not Uncommon in the corporate culture to wait until the end of the Year for the formal performance review to give or receive feedback. But from an employee’s perspective by the time that meeting happens, the “Yes” or “No” on your promotion has already been decided behind closed doors based on boss’ impression of you. If you cannot read the subtle verbal cues in your boss’s daily language, there is nothing you can do to take the appropriate step for your career growth.

In my 35 years as a global HR Executive, I have interacted with multiple senior executives and have observed them use specific, subconscious linguistic patterns when they were talking to or about someone they planned to promote. They didn’t even know they were doing it.

In this article, I am sharing with you the secrets of decoding the covert language signs you can look for to determine if your boss sees you as a high value asset or not.

One of the most powerful signs of respect is Subconscious Language Matching. When a boss trusts you and feels aligned with your thinking, they will start to mirror your communication style.

  • Parrot-Phrasing: Pay attention to the specific nouns and verbs you use. If you call a problem a “bottleneck” and your boss starts using the word “bottleneck” instead of their usual word, “delay,” They are in deep rapport with you. They are subconsciously adopting your reality.
  • Sensory Predicates: We all process information through different senses. If you say, “I see what you mean” (visual) and your boss responds with, “I see the vision here,” they are matching your wavelength.

This isn’t just “being nice.” This is a biological signal that they view you as a partner.

Bosses stop using “Conditional Language” when they believe in someone. They move toward Presuppositions of Competence. This means they speak as if in their mind your success is already a certainty.

  • “When,” not “If”: Listen for the pivot. “If you finish this project” implies doubt. However, if they say – “When you finish this project” – it implies that your capability is an established fact.
  • The Expert Label: Look for casual “embedded” compliments. They might say, “For someone like you, this data shouldn’t be a problem.” By labeling you a “established performer” in a routine sentence, they are reinforcing your status as a top performer.

The clearest sign that you are moving from an “Employee” to “Leader” in their mind, is a shift in the power dynamic. Your boss will stop giving you orders and start seeking your counsel.

  • The Advice Request: If your boss asks for your opinion on something outside your direct job description, you are being tested for a higher role. They are gauging your judgment and building your ego to prepare you for a move.
  • The “As You Know” language: This is a classic “Cue”. When a boss says, “As you probably already know, the board is looking at X,” they are treating you as an intellectual equal. They are giving you credit for being “in the loop” to avoid talking down to you.

Career advancement is not a meritocracy. It is a game of perception and rapport. If you don’t see these signs, you aren’t just “staying still.” You are likely being passed over.

You need to act fast to reverse this and get on the right side of your boss to stand a chance for a promotion. This will involve learning how to build rapport and trust, communicate and present appropriately to influence the perception. read more and reach out if you need help doing that.
